Where to find your real numbers

  • Calls you miss in a week Do not guess. Your mobile keeps a missed-call list, and your telco can give you a call log for the last few months. Count a week that felt normal, not your worst week and not January.
  • Average job value Take your last twenty invoices and divide. Include the small ones. If you only count the good jobs the answer flatters you and the decision gets worse.
  • How many were work Suppliers, your accountant, someone about the trailer and three telemarketers are in that missed-call list too. Half is a fair starting point for most trades. If most of your calls come off a Google listing it is higher.
  • How many it actually saves This is the one everybody else leaves out. No receptionist, human or otherwise, converts every call. Some callers have already rung someone else. Some want a price you will not give. Seventy-five per cent is our honest default. Drag it to fifty if you want the pessimistic case — on most numbers it still pays.

Reading it

What the answer does and does not tell you

It tells you the size of the problem, not the precision of it. If the number comes back at a few thousand dollars, the phone is not your bottleneck and you should spend the money elsewhere. If it comes back at forty or fifty thousand, that is a second van’s worth of work you are currently giving to whoever answers first.

What it deliberately leaves out: the repeat work and the referrals from the jobs you did not win, which for most trades are worth more than the first job. It also ignores the calls you do answer badly — on a roof, one-handed, and you write the address on a bit of timber. So treat the output as the floor.

And it is arithmetic, not a promise. We do not know your close rate. Nobody selling you anything does.
